## Classify the decision before cutting scope

When a deadline or budget tightens, start with what a feature protects. A reporting filter and an access-control rule carry different consequences if they fail. Ask which requirements protect records, money or an essential operation, then look for simpler ways to complete the remaining work.

We would work through the actual task before deciding what to remove: who starts it, what they change and who depends on the result. For an import, for example, an automatic upload could wait while a person handles the file. The checks that keep the wrong records out still need a place in that manual workflow. Cutting a convenience feature is useful only if someone can still complete the task safely.

## Make deferred work specific

“Improve this later” gives the next person little to act on. Describe what the release will do, what someone must handle manually, who will do it and what would prompt a change.

For example, a manual import may suit a pilot if the file is validated, access is controlled and a person reconciles the result. The handover should explain how that person checks the imported records against the file and what they do when the two do not match. The interface should make the manual step clear so staff do not assume an upload has already been processed.

Agree a workload threshold for revisiting automation. That might be the point at which the responsible person can no longer finish reconciliation before the records are needed. The threshold must come from the team’s actual workload; naming it makes the deferred work easier to prioritise.

## Compare the cost of recovery

A shortcut’s cost includes the work needed to find and correct a mistake. Ask how the team would notice a failure, which records or people it could affect and whether the change could be reversed. A feature that sends messages or changes financial records needs stronger review than an editable display preference.

Apply those questions to the pilot import. If reconciliation finds a mismatch, can staff identify what was imported and stop others from relying on it while it is checked? If the answer is unclear, the recovery process needs attention before the import becomes part of everyday work. Agree release checks that reflect the consequences and keep the results, including who accepted any remaining limitations.

## Apply this to your brief

Bring the current workflow, a representative example and the decision you need to make. Include the deadline or budget that is driving it, any manual workaround already in use and who would have to correct a mistake. We can use those details to compare what to keep, simplify or defer—and explain what each choice asks of the people operating the system.
