Design lead qualification around useful evidence, clear ownership and practical follow-up without creating unnecessary form friction.

## Collect what the next person will use

A first enquiry should give someone enough information to respond: what the person needs and how to reach them. Before adding a required field, ask what your team will do differently with the answer. Product, region or project context can help if it determines who should reply or what they need to ask next. If nobody uses an answer, reconsider collecting it.

We would start by looking at the enquiry alongside the next conversation. A short description may be enough to begin; detailed personal records need a defined purpose before you ask for them. Qualification should help your team follow up, while keeping the first step manageable for the person contacting you.

## Make the qualification decision explainable

Give the person reviewing an enquiry reasons they can explain: outside service area, duplicate enquiry or requirements not yet defined. Keep the relevant evidence with the record and name the person responsible for the next action. Someone reviewing an exclusion should be able to see which requirement the enquiry did not meet.

For example, an enquiry that says “we need help with our website” leaves the scope unclear. It could move to **awaiting information**, with a question about what needs to change and a person assigned to follow up. That is different from deciding it is unsuitable. If the reply supplies enough context for a discovery conversation, the record can move to **ready for discovery**. Keep uncertain cases visible rather than forcing a score to stand in for missing information.

## Measure the process as well as the result

Review time to first action, unresolved assignments and the share of records with a known outcome. Define what counts as a first action so that everyone measures the same thing. For example, distinguish assigning an enquiry from sending the follow-up question: each tells you something different about where work is waiting.

A queue with **new enquiries**, **awaiting information** and **ready for discovery** gives the team a starting point. For each stage, agree who moves the record, what information must travel with it and who takes over when that person is unavailable. In the example above, the unanswered question and the assigned follow-up should remain visible together. Settle these handoffs before turning them into automated rules.

## Apply this to your brief

Bring your current workflow and a representative enquiry, with unnecessary personal details removed. Show where it arrived, who handled it, what information was missing and where the next action became unclear. That gives us something concrete to discuss when deciding whether to change the form, the queue or the follow-up responsibilities.
